Case study
Feather
Hospitality platform: guest menu, staff ops, marketing, monetization
What it was
Feather is an end-to-end platform for restaurants and hotels: guest menu, staff operations, marketing, and monetization. Three months from kickoff to first apps in stores, with web following two weeks later. The brief: replace a fragmented stack of menu printouts, separate POS integrations, and bolt-on marketing tools with one system the venue can run from a single admin app.
Project Director

Pero Sechkov ran the project end-to-end as PD, owning architecture, mobile delivery, and the client relationship across all three months.
Methodology in this project
Documentation≤3 weeks · runs alongside Architecture
Two weeks. Master Doc covering 11 venue scenes (table seating to delivery handoff), POS integration boundaries, and the offline-first decision for the staff app. Architecture started in week two against a draft Master Doc.
ArchitectureWeeks 2–4 · feeds Development
Stack locked by week three: native iOS + Android for the apps, Next.js for web, Postgres + a thin custom service layer for multi-tenant catalog and ordering. Monthly infra projection landed within $80 of plan three months later.
DesignWeeks 3–6 · feeds Development
Visual system from a single brand North Star. Felt premium without overdesigning. Clickable Figma prototype across the three apps by week six. Sign-off on flow, then build.
DevelopmentWeeks 4–14 · weekly demos throughout
Weekly working demos from week five. Apps stable by week ten, web by week twelve, content polishing through week fourteen.
Marketing StrategyWeeks 10–16 · runs alongside Development
Channel and content plan finalized week twelve. App Store optimization in parallel (keywords, screenshots, video), so launch traffic was warm.
QA + A/B Testing + LaunchWeeks 14–16 · ship
Two weeks of focused QA on the most-touched flows: table ordering, payment, admin onboarding. Both stores approved on first submission.
Proof

What shipped
Five live products: user app on iOS and Android, admin app on iOS and Android, and the marketing web. Multi-tenant catalog, orders, marketing offers, and analytics ship as a single system. Live in production as of 2024, used daily by venue teams. The original ask was 'one digital menu.' What shipped is the operating system the venue runs.
Built in 3 months with ECHO's agent stack.
